Local Service Business Scaling Video Marketing 10x
Problem
A regional contractor knew video marketing drove leads but couldn't justify $1,500 per video with a traditional crew. They posted maybe one video per quarter and watched competitors with bigger budgets dominate local search and social.
Solution
We built a repeatable AI video pipeline: scripts generated from their job-site photos, voiceover from a custom-cloned voice matching their sales rep, visuals from generative models, and automated multi-platform publishing. They now publish 20 videos per month at 10% of traditional cost.
Workflow
Month 1: Voice-cloned the owner's sales rep (with consent), established visual style and brand kit, published first 5 videos as a pilot to test format resonance. Month 2: Scaled to 15 videos. Added a weekly job-site photo intake where the owner sends 5-10 phone photos and we generate the corresponding content. Month 3: Reached steady-state at 20 videos per month across YouTube Shorts, Facebook, and Instagram. Inbound leads from video channels 2.3x over baseline.
The unlock: batching + templates
The first 3 videos took us roughly 10 hours each. By video 20, same-quality videos took 45 minutes each. The secret wasn't a better AI tool — it was a better template. Script structure, visual style, music bed, captioning rules, thumbnail formula all locked in by video 10.
Where AI didn't help
Sales strategy. Knowing which jobs to feature, which seasonal pitches to run, which neighborhoods to target — that's the owner's expertise, not ours and not the AI's. AI is the distribution layer. The insight still comes from the operator.
